Here's a practical guide to IT department organization for mid-market companies.

The Four Roles Every IT Department Needs

Regardless of size, you need people who cover four areas:

  1. Operations: Keep systems running, fix problems, help users
  2. Infrastructure: Manage networks, cloud, servers, data centers
  3. Applications: Build or maintain custom software, manage application vendors

Small Company (10-50 people)

One or two IT people wearing multiple hats.

Structure: 1-2 Person IT Team

When you reach 300+ people, add:

  • Infrastructure Manager (specialized infrastructure team)
  • Applications Manager (specialized applications team)
  • Full-time CIO (at this size, need dedicated strategic leadership)

Outsourcing vs. In-House

Many companies outsource operations through an MSP and keep strategy + applications in-house.

Fully Outsourced (Rare)

  • MSP handles all operations, infrastructure, support
  • Company has 1 IT Manager for vendor oversight
  • Works only for simple, stable environments

Hybrid (Common)

  • MSP handles operations and help desk
  • In-house IT handles applications, vendor strategy, architecture
  • Company has 2-3 in-house IT staff + MSP
  • Total cost: similar to in-house, but MSP handles commodity functions

In-House (Traditional)

  • Company hires internal IT team
  • All functions handled in-house
  • More control, higher cost, higher coordination complexity

Hiring the Right People

IT Manager / IT Director

Look for:

  • 10+ years IT experience (both operations and strategy)
  • Experience managing teams
  • Business acumen (understands finance, operations, strategy)
  • Communication skills (can talk to executives, not just technologists)

Infrastructure/Network Admin

Look for:

  • 5+ years infrastructure experience
  • Cloud platforms (AWS, Azure)
  • Virtualization (VMware, Hyper-V)
  • Network fundamentals

Look for:

Key Hiring Mistakes

  1. Hiring only junior staff: You need at least one senior person for leadership and judgment.
  2. Hiring pure operators: You need someone who understands business strategy, not just fixing things.
  3. Not defining roles: Everyone does everything. Nothing gets done well.
  4. Underpaying: You get what you pay for. Underpaid IT staff are frustrated and leave quickly.
  5. No growth path: IT staff want to grow. Show them a path (manager track, specialist track, architect track).

For companies without a full-time CIO, fractional CIO support provides:
